Grassroots Leadership Principles
At the age of 36, Michael Abrashoff was selected to become the commanding officer of the USS Benfold - at the time the youngest commanding officer in the Pacific Fleet. The immediate challenges he faced were staggering: Extremely low morale with unacceptably high turnover. Few thought this ship could be improved. In many ways, Benfold was actually an extreme example of the same problems that many organizations face today.
As the new head of his own command, Michael was only more determined. “At my opening ceremony, my predecessor left to cheer. The crew actually applauded as he and his family left. That's when I knew command and control was dead."
“A lot of people do whatever it takes to get that next promotion. All I ever wanted to do in the Navy was command a ship. I didn't care if he ever promoted me again. And that attitude allowed me to do the right thing for my people instead of doing the right thing for my career. Along the way, it was my people who created the results that got me the next promotion.”
The solution was to implement a belief system that Michael calls GrassRoots Leadership – a process of replacing command and control with commitment and cohesion by engaging the hearts, minds and loyalty of workers.
Michael states in his book It's Your Ship: Management Techniques from The Best Damn Ship in the Navy that "The most important thing a captain can do is see the ship through the eyes of the crew."
For Michael, this meant interviewing every individual on his ship, from the most senior officer to the newest recruit—an experience that began to generate the most valuable ideas, often from the most unexpected sources. For example, in one of these meetings, Michael was able to address one of the most demoralizing roles of the crew: tireless chipping and painting was always a standard task for the youngest sailors on the ship, the individuals with whom Michael most wanted to bond. One of these sailors simply suggested replacing the rusting hardware with stainless steel nuts and bolts.
“I took our credit card and bought stainless steel hardware that day,” Michael noted. “For the rest of the time I was on board, those boys didn't pick up a brush. Today, the process is used throughout the Navy—a solution that began with the efforts of GrassRoots.
